Scenarios/04

Consumer, software, finance

Aim agents at a revenue line

CPG is told the real agentic payoff is growth. SaaS is told to pause, pivot, or accelerate. Banking and asset management are told advantage is concentrating. A shortlist subject moves the conversation from productivity to returns.

What the industry is already doing

  • Agents are already in the commercial conversation, not only in the back office.
  • Cost is a live worry — soaring AI costs, value per AI dollar, inference scale — but the CPG note refuses to let cost be the prize.
  • Stores, travelers, and shoppers are being segmented by mission. An average offer will not be what the agent sells.

Mindset expected

Growth owner with a chosen mission. The efficiency auditor is the mindset that stalls this.

What to push this quarter

  1. 1Pick one commercial motion: win a customer, enlarge the basket, or keep the one you have.
  2. 2Point one agentic workflow at it and name the line in the P&L.
  3. 3Decide, in the same meeting, what you will pause so the bet is real.

Influence

The P&L owner, the person funding the agent program, and finance.

“If this cannot name a revenue line, it is a productivity story, and the inbox is already telling us that story is not the payoff.”

The decision to ask for

Fund one growth motion and explicitly pause one other use of the same team.

How it stalls

A portfolio of pilots, each with a time-saved slide, none with a number the CFO recognizes as revenue.
